Coming from v1

Terminology mapping from legacy AI-DLC and FIRE — orientation only, no migration

v2 is a new install and a new artifact root. It does not convert a v1 project.

Do not run npx specsmd install expecting v2. That command remains the v1 channel.

Install v2 with /plugin install specsmd@specsmd (or the manual path). Do not install the unified plugin into a project that already uses a legacy flow and expect it to take over. A project should use one or the other.

What stayed, what moved

v2 keeps FIRE-shaped execution (dynamic grouping at start time, ceremony from complexity × autonomy) and AI-DLC vocabulary where the words still fit (intent, bolt). The execution container is always called a bolt. “Run” is an ordinary verb, not a type.

Idea v2
Artifact root docs/specsmd/ (visible docs). Legacy memory-bank/ and .specs-fire/ are untouched.
Hierarchy Intent → work item. No unit. No story.
Execution container Bolt, created when work starts, 1..N work items, may cross intents
Upfront planning Optional draft bolts (bolt-plan). Never required.
Stages Recipes (data files), not bolt types chosen at planning time
Oversight Ceremony dial: autopilot / confirm / validate
Phases Lenses in status: shaping / building / shipping. Not gated modes.
State Frontmatter on each artifact. No state.yaml. Scripts are the only writers.
Specs Intents and work items are nlspecs
Status words draft | pending | active | complete | abandoned

From legacy AI-DLC

Legacy docs stay at their current URLs (AI-DLC overview, quick start, intents, units, bolts).

Legacy AI-DLC Unified v2
Intent Intent (nlspec brief: problem, outcome, scope, non-goals)
Unit Removed. There is no middle layer.
User story Work item
Story index Work items on the intent
Bolt (one unit, planned in Inception) Bolt (dynamic, 1..N work items, may cross intents)
Bolt type (DDD / Simple / Spike) Recipe (ddd / simple / spike, plus default)
Inception Shaping lens
Construction Building lens
Operations Shipping lens (slim release checklist; no deploy/monitor in this release)
Mob Elaboration intent-create, work-item-decompose, optional bolt-plan
Mob Construction bolt-execute under the ceremony dial
Master Agent / analyze-context using-specsmd + specsmd-status
Inception Agent intent-create, work-item-decompose, bolt-plan
Construction Agent bolt-start, bolt-execute, walkthrough-generate
Operations Agent (deploy, monitor, …) Not shipped in this v2 slice. Shipping lens + slim release only.
project-init specsmd-init (one question: autonomy bias)
bolt-plan (required before construction) bolt-plan writes a draft. Starting may adopt, modify, or ignore it.
bolt-start bolt-start
bolt-status specsmd-status
bolt-replan Complete or abandon, then start a new bolt. No in-place replan.
Memory Bank (memory-bank/) docs/specsmd/
requirements.md Intent brief.md
System context Registered documents in system/
Unit brief Work item
Domain design domain-model.md on the ddd recipe
Logical / technical design design.md on the ddd recipe
ADR + decision index docs/specsmd/decisions/ + in-force index.md
Implementation plan plan.md
Test report / test walkthrough test-report.md
Implementation walkthrough walkthrough.md (still no source code)
Status planned / in-progress / complete / blocked draft / pending / active / complete / abandoned
Many checkpoints per bolt type Ceremony: none / first gateable / all gateable
Standards catalog + facilitation guides docs/specsmd/standards/ (constitution + overridable)
Agents as modes you enter Skills you invoke by name
npx specsmd install Marketplace (or manual copy) of the specsmd plugin

From legacy FIRE

Legacy docs stay at their current URLs (FIRE overview, quick start, execution modes, work items).

Legacy FIRE Unified v2
Intent Intent (nlspec brief)
Work item Work item (nlspec, still carries complexity and a suggested ceremony)
Run Bolt
run.md bolt.md
run-{worktree}-{NNN} bolt-{worktree}-{nnn}
Execution mode (autopilot / confirm / validate) Ceremony (same three names)
Autonomy config / bias Autonomy bias (autonomous / balanced / controlled)
Complexity (low / medium / high) Complexity as decision load (same three values)
Checkpoints (0–2) Gates: none / first gateable stage / every gateable stage
Fixed stages plan → execute → test → review That sequence is the default recipe. Other recipes are selectable.
Planner intent-create, work-item-decompose
Builder bolt-start, bolt-execute
Orchestrator / /specsmd-fire using-specsmd, specsmd-status
fire-init / project init specsmd-init
.specs-fire/ docs/specsmd/
state.yaml Artifact frontmatter. No central state file.
current_phase current_stage (from the bolt’s recipe)
checkpoint_state checkpoint_state on the bolt
Design doc (validate mode) Stage artifacts the recipe lists (plan.md, design.md, …)
plan.md / test-report.md / walkthrough.md Same names, on the bolt
Code-review skill Review stage on the default recipe (review-report.md)
Constitution + hierarchical standards Same idea under docs/specsmd/standards/ and standards/scopes/{module}/
Brownfield detection specsmd-init detects existing vs empty; inferred standards wait for confirm
Status in_progress / done active / complete (plus draft, pending, abandoned)
Parallel runs Parallel bolts (collision-safe ids)
npx specsmd install (FIRE) Marketplace (or manual copy) of the specsmd plugin

Status words (both flows)

v2 uses one vocabulary everywhere. Legacy synonyms are errors if they appear in v2 frontmatter.

You used to write Write in v2
in-progress, in_progress active
done, completed complete
planned pending or draft (drafts are bolt proposals only)
blocked Not a status. Health findings and awaiting gates are reported by specsmd-status.

What you should not expect

  • A converter from memory-bank/ or .specs-fire/ into docs/specsmd/
  • A warning or auto-migrate if the unified plugin is present next to a v1 project
  • Phase gates, “REQUIRED NEXT SKILL”, or agents you must enter
  • A v2 npm installer

Stay on v1, or start a new tree with v2. Both documentation sets stay on this site; use the version menu or the legacy home.
